When investors think about artificial intelligence, the spotlight usually falls on chipmakers and large language model companies. But the real long-term AI winners may be the businesses building the infrastructure, ecosystems, and commercial layers on which AI runs.

That's where Amazon (NASDAQ: AMZN) and Alibaba Group (NYSE: BABA) stand out.

At first glance, the two companies look remarkably similar. Both dominate e-commerce in their respective markets. Both operate massive cloud computing platforms. Both sit on enormous amounts of consumer and enterprise data. And both are aggressively integrating AI into their ecosystems.

But beneath the surface, they are building very different futures, and that difference matters for investors.

Amazon may have a stronger structural position

Amazon's biggest advantage in AI may not come from consumer-facing applications at all. It comes from infrastructure.

Amazon Web Services (AWS) remains the global leader in cloud infrastructure, and AI only strengthens the importance of cloud computing. Training and deploying AI models requires enormous amounts of computing power, storage, and networking capacity -- all areas where AWS already operates at massive scale.

Instead of trying to dominate every AI application, Amazon is taking a more strategic role: powering the broader AI economy. What makes this especially powerful is Amazon's ecosystem integration. AI doesn't only help AWS. It improves advertising targeting, logistics optimization, product recommendations, warehouse automation, and even streaming personalization across Prime Video.

In other words, Amazon can monetize AI across multiple business lines simultaneously. That creates a major advantage. Few companies combine cloud infrastructure, commerce, advertising, logistics, and media at Amazon's scale.

Alibaba may be the most underestimated AI player

If Amazon represents the global leader in AI infrastructure, Alibaba may represent one of the market's most overlooked AI opportunities. Alibaba Cloud remains the dominant cloud provider in China, serving businesses across diversified industries. And just like AWS, Alibaba Cloud is increasingly positioning itself as an AI platform.

The company has invested heavily in its Qwen large language models and AI tools for enterprises and merchants, providing a one-stop solution for companies looking to implement AI systems.

Like Amazon, these AI tools are integrated into Alibaba's ecosystem, spanning Taobao and Tmall, logistics, local services, mapping services, and more. And since Alibaba's platforms process huge volumes of commerce and consumer behavior data every day, that data becomes especially valuable in an AI-driven world, where personalization, recommendations, and automation play larger roles in online commerce.

Importantly, Alibaba may also have a valuation advantage. As of this writing, Alibaba's price-to-sales ratio is 1.9, a discount to Amazon's 3.4.

While Amazon trades at a premium multiple because of investor confidence in AWS and advertising growth, Alibaba trades at far lower valuations, partly because of regulatory concerns and weaker sentiment toward Chinese equities. If Alibaba executes well on AI while investor confidence improves, the upside could be significant.

But both companies face real risks

While attractive, neither company has a guaranteed path forward. Amazon faces rising capital expenditures as it expands its AI infrastructure and data center capacity. Competition from the likes of Microsoft and Alphabet remains intense, and its retail business is no longer growing at the pace investors once expected.

Alibaba faces even bigger uncertainty. China's slower economy, regulatory overhang, and geopolitical tensions continue to weigh on sentiment. Many global investors remain cautious about Chinese technology companies regardless of fundamentals. That makes Alibaba's stock potentially more volatile, even if its AI ambitions succeed.

So which AI giant looks more attractive?

Amazon arguably offers the safer AI story. AWS remains deeply entrenched globally, the advertising business is growing rapidly, and Amazon's ecosystem advantages are difficult to replicate.

Alibaba, meanwhile, may offer a more asymmetric opportunity. Its valuation already reflects significant skepticism, which means successful AI execution could have a much larger impact on investor perception and the stock price.

In many ways, this isn't just a battle between two AI companies. It's a comparison between two very different investment profiles. Ultimately, investors should choose the one that they find more comfortable investing in for the long run.
